The Service Advisor Chair: RO Count Times Sales

The service drive is where your customer decides whether to come back. The advisor is the person they decide it with.

The production of one desk

Fixed ops consultant Don Reed recommends advisors work with 12 to 15 customers a day, and builds his staffing formula on 21 working days a month.6 NADA reports $494 in total service and parts sales per customer repair order in 2025 (labor and parts on the ticket together),1 and $508 in the first half of 2026.2

Sales through the desk$124,488 a month

When a desk is empty, the other advisors write more tickets, but they walk around fewer cars, sell less of the menu and rush the customer. Reed's point is that past 15 customers a day, advisors no longer have time to sell. If your team absorbs half the work, an empty desk still costs about $62,244 a month in labor and parts sales.

Worth more than a sales desk

Measured in gross profit, the advisor desk outproduces the sales floor. NCM Associates puts a typical advisor at about $49,000 a month in labor gross, with parts gross usually about half that, $24,500, for about $73,500 a month in labor and parts gross profit.12 At national benchmarks, a sales consultant produces about $29,196 a month in gross, F&I included.1,3 That makes one advisor worth more than double one salesperson, and it lines up with the sales math above: gross at that level takes well over $120,000 a month in labor and parts sales.

The chair turns over too

NADA's workforce study found service advisor turnover of 39%, with half of advisors leaving within 2.3 years.10 The advisors we place can walk a car, present a menu and explain a multipoint without sounding like a script.
